But then people still spend their days checking whether the order matches the device, whether the shipment matches the ticket, whether the asset record matches the employee, and whether the invoice matches the agreed model.
When that happens, people have become the integration layer.
Integration is not the same as transformation
Connecting systems is important. But integration should change the work.
It should reduce manual reconciliation. It should improve data quality. It should make ownership clearer. It should help support teams see what happened before the ticket arrived. It should help procurement understand the lifecycle implication of what was ordered.
If none of that changes, the transformation remains technical rather than operational.
What Gartner adds to the conversation
Gartner's ITSM platform and DEX research both point to the importance of stakeholder engagement, workflow integration and outcome-based measures. That is relevant because workplace transformation touches more than IT.
Procurement cares about control and spend.
Finance cares about cost, ownership and timing.
HR cares about onboarding and employee moments.
Security cares about enrolment, access and recovery.
ESG cares about reporting and evidence.
If the integration does not serve those stakeholders, the model will keep leaking work back to people.
The hidden cost of manual stitching
Manual stitching is rarely priced correctly.
It appears as email. It appears as spreadsheet work. It appears as local escalation. It appears as status meetings. It appears as someone in IT who "just knows" how to get things done.
That knowledge may be valuable, but it is not scalable.
Global enterprises need an operating model that does not depend on informal coordination to make the lifecycle work.
The operating-model question
The question is not, "Are the systems connected?"
The better question is, "Which decisions and data still depend on manual work between systems, suppliers or countries?"
That is where transformation needs to focus next.
What this looks like in practice
A transformation programme may connect ERP, ITSM, CMDB, MDM and supplier portals and still leave people doing the integration manually. A request is approved in one system, the order lives in another, the shipment update arrives by email, the asset record is updated later and the return is reconciled in a spreadsheet. The tools may be modern, but the handoffs remain old. That creates a quiet dependency on people who know how to bridge the gaps. The risk is not only inefficiency. It is fragility. When knowledge sits in individuals rather than the operating model, scale depends on memory and goodwill.
What the buying committee needs to align on
The buying committee should align on the data that must move with the device. Procurement needs order and supplier data. IT needs configuration and asset data. Support needs context from deployment. Finance needs ownership and cost data. Security needs enrolment, compliance and recovery evidence. ESG needs retirement and sustainability records. Integrated transformation should reduce the number of times those teams have to ask each other for the same truth. That requires process design, not only system integration. The practical test is whether the next lifecycle step has the information it needs without internal chasing.
What I would not leave implicit
For me, the part that should not be left implicit is ownership. In a global enterprise, integrated transformation almost always crosses several functions before it reaches the employee, the budget owner or the audit trail. That is why the issue cannot be solved by a single team improving its own part of the process. The model has to define who owns the decision, who owns the data, who owns the exception and who owns the evidence after the work has moved on.
This is also where the conversation becomes more useful for leaders. Instead of asking whether the organisation has a policy, a tool, a supplier or a programme, the better question is whether the operating model can still perform when reality becomes less tidy. A new country is added. A standard item is unavailable. A role changes. A refresh wave moves. A device is returned late. A supplier hands work to another party. Those are the moments where integrated transformation becomes practical, and where governance has to show up as more than good intent.
Transformation has not reached operations if people still reconcile the lifecycle manually. If the organisation accepts it, then budget, supplier governance, data ownership and local execution all need to support the same direction. If those elements do not change, the idea remains intellectually correct but operationally weak.
Questions I would ask before acting
- Which lifecycle handoffs still depend on email, spreadsheets or personal knowledge?
- Which systems hold partial truths about the same device?
- What data should travel with the device from request to retirement?
